The Problem
Inventory errors were not caused by a single system failure, but by fragmented data flows and coarse calculation models.
Key issues included:
- No real-time reconciliation between POS, ecommerce, and operations
- Inability to account for micro-level quantity changes
- Manual workarounds to “correct” system data
- Poor visibility into offline inventory that should be available online
The result was lost revenue, unnecessary wastage, and unreliable reporting.
Constraints
This system had to be built under real operational pressure:
- Live production environments with zero tolerance for prolonged downtime
- Multiple brands, locations, and inventory workflows
- Integration with POS, WooCommerce, Shopify, and internal systems
- High accuracy requirements — down to milligram-level calculations
- Non-technical users needing a clear, usable interface
Our Approach
Instead of forcing another external tool into the stack, we designed and built a custom inventory and operations platform from the ground up.
Working alongside the Rawnest team, we:
- Audited existing inventory flows and reconciliation gaps
- Designed a centralized inventory engine with micro-level precision
- Built integration layers for POS, WooCommerce, and Shopify
- Ran multiple testing and correction cycles to validate data accuracy
- Iterated the system continuously over a 9-month build-and-test period
Accuracy, not speed, was the priority.
What We Delivered
Trackory evolved into a core operational platform with:
- Real-time inventory tracking across brands and channels
- Micro-level quantity calculations to preserve accurate values
- Centralized reconciliation between sales, purchases, and stock movement
- Visibility into offline inventory eligible for online sales
- Forecasting of lost sales based on historical trends
- Smart inventory planners and batch management
- Reporting for wastage, sales performance, and procurement
The system was designed to be accurate, stable, and usable — not just feature-rich.
Outcome
Once deployed and stabilized, Trackory became the backbone system for multiple F&B brands.
Measured results included:
- Inventory wastage reduced from ~30% to ~6%
- Significant reduction in lost revenue due to stock mismatches
- Clear visibility across inventory, sales, and purchasing
- Improved confidence in operational and financial decision-making
- Most importantly, inventory data could finally be trusted.
The Situation
While working closely with Rawnest, we identified a recurring operational problem:
inventory data across systems was consistently inaccurate.
Off-the-shelf tools:
- Produced frequent miscalculations
- Were difficult or impossible to integrate with existing POS and ecommerce systems
- Showed significant gaps between reported inventory and physical audits
At the time, inventory wastage was averaging ~28–30%, directly impacting margins and decision-making.
Why This Worked
- Senior ownership of architecture and data integrity
- Willingness to build a system when existing tools failed
- Iterative testing under real operational conditions
- Treating inventory as a core system, not a plugin
